Your Team Is Running the Business. Who's Running the Implementation?

ERP implementations are full of decisions that can quietly derail a project: process design compromises, scope trade-offs, testing gaps, adoption shortfalls. Victoria Fide embeds with your team for the duration of the engagement, bringing the implementation experience most internal teams don't have and the bandwidth the work actually requires.

Client-Side Experts

Victoria Fide works inside your implementation — not as your vendor's counterpart, but as the experienced client-side team your organization needs. Independent advisors embedded in your project, accountable to your outcomes.

The Gap the Implementation Contract Doesn't Cover

The system integrator's job is to configure and deploy the software. That's not the full picture of what a successful implementation requires.

Deciding what the right solution looks like, ensuring every design decision serves the business case, managing testing, driving adoption, holding the whole effort accountable to the outcomes the business defined — that work belongs on the client's side. It requires experience most organizations don't have in-house.

No Bandwidth

The people assigned to the implementation are still running their real jobs. There's no capacity for the client-side work the project demands — requirements management, design oversight, testing coordination, change management.

No Experience

They haven't been through an implementation before and can't evaluate whether a proposed design is sound or whether a scope compromise will cost them later. The decisions look reasonable on the surface — until they don't.

Most Often, Both

A team stretched thin that also doesn't have the experience to fill the roles well even when they have time. Each gap compounds the other — and the result is a client team that can't adequately represent its own interests during the most consequential technology project it will undertake this decade.

The gap between what was promised and what was delivered doesn't become clear until after go-live.

The Expert Team on Your Side of the Table

Victoria Fide's ERP Implementation Advisory and Support engagement puts experienced, independent advisors inside your implementation — not to do the work the system integrator should be doing, but to ensure everything only you can do gets done well.

Every engagement is scoped to the gaps your organization actually has. Some clients need Victoria Fide present across the full implementation. Others need deep support in specific phases — process design, testing, change management — where the expertise or bandwidth gap is most acute. The engagement is built around what your situation requires. Victoria Fide works alongside your implementation vendor, not in place of them: each focused on a distinct body of work, with your business outcome as the shared measure of success.

Organizations already into an implementation and recognizing the gap can engage Victoria Fide at any stage. The earlier the better — but it's rarely too late.

How It Works

Four Steps. One Outcome: An Implementation That Delivers What It Promised.

1

Assess

Victoria Fide starts from wherever your organization is. If requirements and process documentation exist from the ERP selection process, that work becomes the foundation: Victoria Fide reviews it, validates it against what the business actually needs, and goes deeper on the areas where more clarity is required before design begins. Where documentation doesn't yet exist, Victoria Fide builds it. Either way, the output is a set of detailed, prioritized requirements that every subsequent design decision is measured against.

2

Design

Process design is where implementation success is won or lost. Victoria Fide participates directly in design sessions alongside your team and the implementation vendor's functional consultants, contributing independent process expertise to decisions that determine whether the future state serves your business. Victoria Fide challenges designs that compromise the business case and ensures what gets built reflects the outcomes your organization set out to achieve — not just what was easiest to configure.

Design work extends across the full solution: process flows, data migration, reporting, security, and training program design. Change management planning is incorporated throughout this step, ensuring the people side of the implementation is built into the design rather than addressed after the fact.

3

Create

Once designs are approved, the system integrator builds. Victoria Fide's role shifts to oversight, quality management, and testing. Victoria Fide builds and manages the test plan, works with your process owners and subject matter experts to design test scripts, and drives business simulation testing and user acceptance testing — the final confirmation that what's been built is ready for go-live. Configuration gaps, process misalignments, data migration issues: the Create step is where they get found and resolved, not discovered after cutover.

Training content and standard operating procedures are developed during this step. Victoria Fide provides guidance to ensure both reflect the actual future-state processes, not a generic walkthrough of system features.

4

Implement

Training delivery, deployment, and go-live. Victoria Fide provides oversight and hands-on support through cutover, and remains engaged in the immediate post-go-live window — helping your team manage and prioritize the user feedback and issues that surface in the first weeks of live operation, ensuring critical gaps are addressed before they become embedded workarounds.

Available as an Add-On

Sustain

Go-live is not the finish line. The Sustain phase is where the value of the implementation is realized or lost: where systems drift, workarounds develop, and the ROI that justified the investment either shows up or doesn't. For organizations that want Victoria Fide's involvement to continue past go-live, the engagement can extend into Sustain — monitoring adoption, addressing the process and behavioral gaps that emerge in real operating conditions, and ensuring the changes your organization worked hard to implement actually take hold.

Embedded in Your Team. Accountable to Your Outcome.

Most consulting engagements produce recommendations. This one produces results — because Victoria Fide isn't advising from the outside. Victoria Fide's consultants work inside your implementation, alongside your team, making decisions and driving the work that determines whether the project delivers what it promised.

That embedded model changes the nature of accountability. Victoria Fide isn't done when a document is delivered or a milestone is reached. The measure of success is whether your organization achieves the outcomes it defined, which is why those outcomes are established before the engagement begins and tracked throughout. It's also why Victoria Fide's Client Success Guarantee can exist: you can only guarantee what you're fully accountable for.

The experience Victoria Fide brings to that work is what your internal team gains for the duration of the engagement — not as outside counsel, but as part of the team. Tory Bjorklund has been involved in technology implementations since 1987. Adele Graser has provided hands-on ERP advisory work since 2014. Together they bring hundreds of engagements across manufacturing and distribution to every project they lead.

What Clients Say

"Victoria Fide is a unique organization that truly works for the benefit of their client. We brought them into our implementation project to help with an area we had identified as a high-risk area. It didn't take long for that area to become a low-risk area."

Ross Gilbertson
SVP IT, Northern Tool + Equipment

"When you ask them a question, you don't just get a yes or no answer. You get, 'Why are you doing it this way? Have you considered doing this? You should look into this instead.' We're paying for guidance, and that's what you get with Victoria Fide."

Common Questions

ERP Implementation Advisory and Support

What executive leaders ask most before engaging.

We already have an implementation vendor. Why do we need Victoria Fide?
Your implementation vendor is focused on configuring and deploying the software. That's the right scope for them. What they're not focused on, and aren't structured to be, is ensuring that what gets configured actually delivers on your business case. Victoria Fide works alongside your implementation vendor, not in competition with them. Victoria Fide handles the client-side work: process design advocacy, requirements management, solution oversight, testing management, and change management. Those are different bodies of work, and organizations that have both consistently outperform those that have only one.
How does this work if we're already mid-implementation?
Victoria Fide can step in at any point in an active implementation. The starting point is different: Victoria Fide conducts the discovery needed to understand where the project stands and where the gaps are. The work from that point forward is the same. Organizations that recognize mid-implementation that they need this kind of support are often better positioned than they think. The right time to bring Victoria Fide in is as early as possible; the second-best time is now.
How does this connect to ERP Implementation Readiness?
If your organization completed the Readiness engagement, the success criteria, project plan, team structure, and change strategy developed there become the governing documents for this one. Victoria Fide's continuity across both means the consultants guiding your implementation are the same people who built the foundation it stands on. If you're coming to Victoria Fide without having done formal readiness work, Victoria Fide will establish the foundation this engagement requires before Execute begins.
What does an engagement cost?
The investment varies based on the scope, duration, and complexity of your implementation — and is a fraction of what a misaligned or failed implementation costs in time, budget, rework, and unrealized business value. A conversation is the right place to start.
